Build a business that runs without you.

FREEDOM, RUNG THREE OF THE GROWTH LADDER

Freedom is the operational build-out. Systems documented across the whole business, a team that can run a normal week without you, decisions that do not route through you, and financials clean enough to survive a buyer's due diligence. Twelve months, hands-on for the first ninety days.

For owners ready to step back, scale or sell.

Thirty minutes, free, no pitch.

In December 2022 I sold everything. Aquaduck Gold Coast, Aquaduck Sunshine Coast, Southern Cross Tours. All of it, in one go.

I want to be straight with you about why, because it is the reason this page exists. I did not build a business that ran without me. I built businesses that ran on me, and when I could not do it any more I left instead of fixing it.

I had built the businesses. The businesses had not built me a life.

My dad said something to me around then that I have not forgotten. He told me not to make the same mistakes he and Mum made, and to choose family and the relationship over the business.

A business partner had a different view. When I told him I wanted out, he said "harden the fuck up, you are in your forties, you should be working your ass off no matter what, this decision is piss weak."

That was the moment I knew my dad was right.

So I am not going to stand here and tell you I did this perfectly. I am telling you I know precisely what it costs not to, and that is why this is the rung I care most about.

A QUICK CHECK

Are you the business?

Most successful tourism operators are, and it is invisible while the season is going well.

FIVE BUILDS

What we build

Systems, written down.

Standard operating procedures across the whole operation, so the business runs on documentation rather than your memory. Not a binder that gets shelved. The procedures your team will actually use on a Tuesday.

Hiring that works for a seasonal business.

Role design, position descriptions, a recruitment process and real onboarding. Tourism hires and rehires every season, and most operators treat that as an annual emergency rather than a system.

Keeping the people you train.

The difference between training a new crew every season and having people come back. This is the quiet cost nobody puts a number on, and it is enormous.

Owner independence.

Delegation structures, a leadership layer, and decision rights that do not need you in the room. The point is not that you disappear. The point is that the business does not stop when you do.

Sale readiness.

Clean financials, documented systems, customer relationships that transfer, and a business that survives due diligence. Whether or not you sell, a business built this way is worth more and is far better to own.

TWELVE MONTHS

How it runs

Twelve-month minimum, because documenting an operation, building a team and preparing a business for a buyer does not compress into a quarter. Anyone who tells you otherwise has not done it.

The first ninety days are deeply hands-on. That is where the documentation load is heaviest and where the habits change. After that we move to a monthly rhythm of reviews and interventions.

You get me, plus a dedicated operations virtual assistant who carries the documentation work. That matters more than it sounds. The single biggest reason this work fails is that the owner is too busy running the business to write down how they run the business.

Who this is for

Established tourism operators who are already visible and already profitable, and who are still the business.

You are planning an exit in the next two or three years, or you want to stop being the bottleneck and still own something that works. You have a team. You have moving parts. You have decisions in front of you that are bigger than the day to day.

Who this is not for

If you do not actually want to step back, do not buy this. Some owners love being needed, and there is nothing wrong with that. But this work will feel like it is taking something away from you rather than giving something back.

If you are not prepared to let people make decisions without you, it will not hold. I can build the structure. I cannot make you use it.

If your numbers are not sorted, start at the rung below. This is the last one for a reason.

THE ORDER MATTERS

What has to come first

A completed Profit Leak Analysis, so we both know the numbers underneath.

And either Profitability finished, or a business that is clearly already operating at that level of financial maturity. I will tell you honestly on the call which of those you are.

The reason for the order is simple. Documenting a business that loses money on half its products just gets you a very thorough record of the wrong things. Fix the economics, then build the operation around them.

FOUNDATION

Why I do this one myself

I have built operations, hired and rehired seasonal teams, written the systems, and sold three tourism businesses. I know what a buyer looks for because I have sat on the other side of that table.

What I did not do is stay. I built something I could not step out of, and when the choice came I chose my family and let the businesses go.

Most of the time that is the right decision, and I would make it again. But it should be a decision, rather than the only option left.

What this is not

Here is the question I ask operators more than any other.

What do you want this business to look like and feel like for you?

Not what it earns. What it feels like on a Wednesday in February when the phone goes and you are supposed to be somewhere else.

If the honest answer is a long way from where you are now, that gap is fixable, and it is fixable a lot earlier than most owners think.

Change your business so it works for you, not because of you.

Book a Growth Gap Call with me. Thirty minutes, no pitch, and I will tell you honestly whether this is the right rung for you yet.

Thirty minutes. No pitch.

Not ready for one to one? Look at the Leaders Program or the Build a Better Tourism Business course.

It is not a business valuation, though what it builds tends to move one.

It is not a broker service. I am not selling your business for you. I am making it worth buying.

It is not a template pack. Every operation is different, and generic procedures are the reason most SOP projects end up in a drawer.

And it is not quick. Twelve months is the minimum because that is honestly how long it takes.
