THE GROWTH LADDER
Which rung are you on?
The Growth Ladder is how I work with tourism operators. Three rungs. Visibility gets you found and gets you booked. Profitability makes you keep more of what you already earn. Freedom builds a business that runs without you. Almost nobody needs all three at once, and the whole point of the ladder is working out which one you need first.
Thirty minutes, free, no pitch.
In December 2022 I exited all of it. Aquaduck Gold Coast, Aquaduck Sunshine Coast, Southern Cross Tours. Gone in one go.
What I found once I was out was a whole industry full of operators sitting exactly where I had been. Working every hour. The business leaning on them for every decision. Juggling staff and training and rosters while trying to grow something. Good people running good products and going backwards.
Almost every one of them opens the conversation the same way. "I think I need more marketing."
Sometimes that is right. Often it is not, and more marketing on a business with a pricing problem just makes the problem arrive faster. So before I sell anybody anything, we work out which rung they are standing on.
Here are the three.
All three rungs at equal weight on this page. The visitor is choosing, not being sold one.
RUNG 1
Visibility
Get found and get booked.
You are running below capacity. Viator and GetYourGuide are doing your discovery for you and taking their cut for it, and that cut is fair enough when it is bringing you customers you would never have found. The trouble starts when they are carrying the whole business on their own, so you are paying commission on people who would have booked you directly if they had been able to find you.
Your Google Business Profile has not been touched in two years. Reviews turn up when they feel like it. Someone asks ChatGPT for the best thing to do in your region and you are nowhere in the answer. And the traffic that does land on your website leaves without booking, because the booking path on a phone is a small nightmare.
What we do. Visibility is a 90-day build. Six systems installed on your business, run live so you can see them working, then handed to you documented so you can run them yourself. The order is set by how fast each one pays: booking path and conversion fixes, email lifecycle, Google Business Profile, OTA listing optimisation, review generation and response, then AI search visibility.
What I am not going to tell you to do is walk away from your OTAs. You need a market mix. We make your platform listings work harder at the same time as we build the direct engine, and the target is direct bookings above 45 percent of your total. Both channels win. More of everything.
How I know this works. When I took over Aquaduck Gold Coast in 2018, four percent of turnover came through our own website. By the time I sold it, direct was 47 percent. Revenue was up 36.1 percent in ten months and net profit per passenger had trebled. Nothing about the boat changed.
Visibility ends. There is a fixed start, a handoff call at week 12 and a strategic review at week 13. It is a build, so you own what we make.

RUNG 2
Profitability
Keep more of what you already earn.
This is the one that catches good operators, and it is the reason I say profitability is the single biggest issue in tourism. You do not have a bookings problem. You have a business full of small leaks that nobody has ever gone looking for.
Your prices have not moved in three years. Your most popular tour is quietly your least profitable one, and you have never costed what it actually takes to put one guest on one boat. Your channel mix is expensive in ways you cannot see from the top line. Not all products are profitable, and most operators have never checked which of theirs are.
It starts with the Profit Leak Analysis. Every Profitability client does this first, no exceptions. It is a fixed-price diagnostic that runs about three weeks and applies my ProfiTune Business Analysis methodology to your actual numbers. Commission leakage across every channel. The direct booking gap, sized in dollars. Pricing, yield and margin tested product by product. And I personally interview three of your customers and three of your suppliers, so the findings sit in your real market instead of a template.
The guarantee. I will identify at least $35,000 in profit uplift, or the analysis is free.
Then the coaching. Fortnightly, working the action plan item by item. Pricing and yield, including when and how to put prices up without losing volume. Which experiences to keep, cut, repackage or premiumise. The true cost of every channel. Cost to serve, so you finally know the margin on everything you sell. Six-month minimum, and most operators stay twelve to eighteen months because that is how long it takes to work the plan properly.
I need someone in the business with the authority to actually execute. If every decision has to wait for you and you have no time, we should talk about that on the call before you start.
I deliver this one personally, so places are limited.

RUNG 3
Freedom
A business that runs without you.
The business is visible. It is profitable. And you are still the business.
You cannot take a fortnight off without the roster falling over. Nothing is written down, it all lives in your head. Every decision routes back through you, including the ones that should never reach you. And if you tried to sell tomorrow, a buyer would look at it, see that the value walks out the door the day you do, and price it accordingly.
What we do. Standard operating procedures across the whole operation, so the business runs on systems instead of on your memory. Hiring frameworks built for a seasonal workforce, including the onboarding that decides whether you train people every single season or keep them. A leadership layer with real decision rights. And sale readiness: clean financials, documented systems, customer relationships that transfer, a business that survives due diligence.
Deeply hands-on for the first 90 days, then monthly. Twelve-month minimum, because documenting an operation and building a team does not compress into a quarter.
This one is personal for me. I built businesses that did not build me a life, and in the end I chose to leave rather than fix it. My dad told me not to make the same mistakes he and my mum did, and to choose family over the business. He was right. I would rather you did not have to make that choice at all.

Do I have to start at the bottom?
No. Operators come in at whichever rung they are actually standing on.
If you are booked out and cannot work out where the money goes, we do not spend 90 days building you more bookings first. That would make it worse. We go straight to the profit work.
If you are running at 60 percent capacity, we do not start by restructuring your pricing. Pricing on empty seats does not do much.
What the ladder is for is stopping you buying the wrong thing. Most operators self-diagnose as a marketing problem because marketing is the part they can see. That is why the call exists.
How much of this is actually me?
The onboarding, the Profit Leak Analysis, the handoff call and the strategic review, and every coaching session, are me. I have a team behind the delivery work on Visibility, and a virtual assistant carrying the documentation load on Freedom.
That is also why I take a small number of clients at a time. I have run these businesses, and I am not interested in being a name on a proposal while somebody else does the thinking.
What the ladder is not
It is not a program you enrol in and work through at your own pace. Every rung is delivered with you, on your business, using your numbers.
Visibility is not a retainer and not a subscription. It is a build with an end date and a documented handoff.
And none of it is a quick tactical fix. If what you want is somebody to run your Instagram for a month, I am not the right person and I will tell you that on the call.
PROOF
The numbers tell the story
$6,000 each
Plus a 40 percent lift in direct booking enquiries, within 60 days of taking over Oceania Tours' organic socials. Sebastian runs Spanish and Italian language tours through Phillip Island and the Great Ocean Road.
Increase in website click-through from socials over seven months, Hot Air Balloon Brisbane, Gold Coast, Cairns and Port Douglas, across four destination brands
Increase in website click-through in three months, QuackRDuck
Online sales as a share of turnover, Aquaduck Gold Coast, bought as a going concern in 2018. Revenue up 36.1 percent in ten months, net profit per passenger up 200 percent, more than doubled in size before exit
iToursntix Gold Coast: two run-down retail sites turning over less than $300,000 combined, built to seven stores and more than $5 million in sales in two and a half years
Southern Cross Tours sales in the first hundred days, bought in May 2021 from its owner-operators of seventeen years
Increase in net profit per passenger, Aquaduck Gold Coast
So which rung are you on?
Have a look at the three symptoms again.
Not busy enough, and the OTAs own the bookings you do get. That is Visibility.
Busy, and nothing left at the end of the month. That is Profitability.
Busy, profitable, and the whole thing still runs through you. That is Freedom.
If you read all three and thought "a bit of each", that is normal and it is exactly what the call is for. I will tell you which one to fix first and why, and you will leave knowing it whether or not you ever work with me.
What are your numbers telling you about your business?
Let's build a business that you love and that loves you.
Thirty minutes. No pitch.
The questions that stop people booking
-
Book a Growth Gap Call. Thirty minutes, free, and the whole job of that call is naming the gap. Most operators arrive certain they have a marketing problem and about half of them have a pricing problem instead.
-
No, and I would talk you out of it. Each rung assumes the one below it is working. More bookings on a business with a margin problem makes the problem bigger.
-
No. If your bookings are already healthy, we go straight to the Profit Leak Analysis. The ladder is a diagnosis, not a queue.
-
No, and I would not advise it. OTAs solve discovery and they are good at it. We make your listings work harder while we build your direct channel alongside them, aiming for a mix with direct above 45 percent. More bookings overall, not fewer from anywhere.
-
nvestment is discussed on the Growth Gap Call, once we both know which rung you are on and whether we are a fit.
-
Visibility is 90 days with a fixed finish. Profitability starts with a three week diagnostic then runs on a six-month minimum, and most operators stay twelve to eighteen months. Freedom has a twelve-month minimum.
-
Owner-operators of tour, attraction, cruise and charter businesses, and accommodation with an experience attached. Usually somewhere between $500,000 and $20 million a year. It is not for a first-year business still testing whether the idea holds up, and it is not for anyone shopping on price.
